I use a free prog:

http://www.faststone.org/FSViewerDetail.htm

1) open the skin with it

2) put the mouse pointer on the top left of the pic

3) in the window that has opened chose "save as" (enregistrer sous)

4) options

5) chose 256 (8 bits)

6) save & exit

 :P
